◈ DataEI Diamond™

The DataEI Diamond™: Differentiation, Not Ranking.

Customers have different needs. Vendors have different solutions to meet those needs. So why should there be any magic involved helping customers find the best fit? DataEI's Diamond helps end users and buyers understand different vendor solutions from the criteria that matter most to them.

The diamond-shaped map shows how product solution families fit against buyer-need tradeoffs in a particular market. It is a Differentiation Diamond and a Decision Diamond, not positioning or ranking. Because when customers get the best fit for their needs, everyone wins.

Live Diamonds are on Research. The full method is in Methodology.

Diamonds: How Do They Work?

Every Diamond has two crossed axes, each running between opposite vertices. Each axis is a real tradeoff buyers in that market make, such as platform-specific vs. platform-agnostic or human-moderated vs. fully autonomous. Every product family gets one score per axis, and two scores put it on the map.

Below is a figurative Diamond: nine products from different vendors (A through I) scored on four axes. Pick two axes, put any vertex on top, click a segment, find your fit, or hover a circle to see its sweet spot.

Don't like what's on top? Rotate it. Care about different tradeoffs? Swap the axes. Same data, your view.

1 · Select axes
2 · Vertex on top
3 · Pick a segment
Click a colored quadrant
Each segment sits between two neighboring vertices.
4 · Find your fit
Slide each axis toward what you need. The closest products light up.
Hover or tap a circle for product details
Circle size: outer dashed = customers claimed · inner dotted = customers named from evidence ~100~1,000~6,000

How product positions change with axes

Products that fit certain segments when considering one pair of axes criteria might have a different position when you consider them with other criteria. This is why the diamond is important, because what matters to you might not matter to others, and the product solutions that are optimal in one consideration might not be from others. Using the same scores, you can swap axes and products can shift and land in new segments.

    Axis 1 × Axis 2

    Axis 1 × Axis 3
    Swap one axis
    Axis 3 × Axis 4

Figurative example. Product names, scores, and segments are illustrative. Real Diamonds carry sourced scores, a mandatory rotation notice, and a not-a-ranking note.

    What it is

    Shape & Meaning
    • A diamond: a square standing on its corner.
    • Two crossed axes, each running between two opposite vertices.
    • Each axis is a tradeoff, chosen from buyer needs in one market niche.
    • No corner is “best.” There is no top-right to fight over.
    • Rotate so the vertex you care about is on top. All four views are equally valid.
    What gets plotted
    • Product offering families, not whole companies.
    • One score per product per axis, from documented evidence.
    • A vendor with several products can show up several times on one Diamond.
    • A market has an axis set; every pair of axes is a public Diamond.
    • One fixed layout per pair (first axis vertical), never mirrored, so a pair always looks the same.
    • Where a product sits is its sweet spot. No tiers. Best fit depends on your needs.
    • Near the center = not specialized on either axis.
    • Circle size = customers claimed vs. named from evidence (the default metric).

    How it works

Six steps from a market niche to a map you can decide with.

Step 01: Pick the market niche
    01

One research note per market holds the sources, axis reasoning, gaps, and scored product data.

Step 02: Derive axes from buyer needs
    02

Axes come from tradeoffs buyers make, not categories that suit analysts. Each axis spans two opposite vertices.

Step 03: Score each product family
    03

One score per axis, from public data, Research Briefing submissions, and analyst review. Conflicts get flagged and resolved.

Step 04: Render every axis pair
    04

N axes = N-choose-2 public Diamonds. One pair per Diamond, one fixed layout, every product plotted.

Step 05: Rotate to what matters
    05

90° steps, four valid views per pair. Put the vertex you care about on top. Rotation changes the view, never the data.

Step 06: Read the sweet spots
    06

Where a product sits is where it fits. Clusters mark crowded spots; empty space marks buyer needs nobody serves yet.

    Why it is needed

One map does two jobs that no other analyst framework covers.

    For vendors

    Differentiation

Where does your product stand out on the tradeoffs buyers weigh, and where is it exposed? See your sweet spot, your flanks, and open space you could claim. Not the leader of the study: the best in your niche.

    For buyers

    Decision

Which product fits your needs? Every market page has Pick Your Axes, Pick a Vertex, and Find Your Fit. Put your priority on top and see who lands near it.

Big analyst firm charts sort whole companies into up-and-to-the-right is best for all tiers or center-is-best radar charts. But what some say is best for all might not be best for you. Diamonds focus on differentiating vendor solutions, not tiering or ranking. No other framework plots product families on buyer-need tradeoffs in a differentiation-focused, any side up valid rotation, tier-free map.

Why “Differentiation & Decision” instead of “Positioning”

“Positioning” frameworks answer a different question: what’s this vendor’s overall rank? Analysts hand out tiers (Leaders, Challengers, Visionaries, Niche Players) based on their own read of execution and vision. The result is a bragging right built on subjective opinion.

DataEI Diamonds offer something more useful: they help customers find their best fit. Vendors show how they meet specific customer needs instead of fighting over where their dot lands.

    What the Diamond refuses
    • No tiers. No Leaders, no Challengers, no winners.
    • No single ladder to climb.
    • No “best overall” verdict. Every Diamond says Not a ranking.
    • No payment for inclusion or placement. Payment doesn't move a product on a Diamond.
    What the Diamond does instead
    • The Diamond Differentiates vendors: Where's my sweet spot? Where do I stand out? Where am I exposed? Where are the market gaps and opportunities?
    • The Diamond Helps Decide for buyers: Which product family fits my needs? What offerings should I consider? How can I determine different types of solutions?
    • One diamond does two demanding jobs. Delightful.

    How it compares

Of the 22 analyst frameworks we surveyed, the Diamond is the only one that’s diamond-shaped, rotatable, tier-free, and plots product families.
